If you’ve searched “replace bathtub shower no construction” on Google, you’ve probably come across two types of results: ads promising a transformation in 8 hours for €1,200 with no dust or debris, and forums where people complain that the result lasted two years before problems started appearing.
The reality is somewhere in between, and in this guide we’re going to tell you the full story, no filters. Because we’ve been doing bathtub-to-shower conversions in Valencia for years — both with and without construction — and we know exactly when each option is worth it.
Let’s be clear from the start: if your bathroom has plumbing problems, hidden damp, or 40-year-old pipes, a quick no-construction conversion is putting a plaster on a wound that needs surgery. But if your bathroom is in good structural condition and what you want is better accessibility or to update a rental flat, no-construction systems can be a smart solution.
What “no construction” really means
Not everything goes. When we talk about replacing the bathtub with a shower without construction, we’re referring to a process that differs from a full renovation in several key ways:
What is NOT done:
- Existing tiles are not demolished
- The bathroom floor is not ripped up
- No channels are cut into the walls
- No significant debris is generated
What IS done:
- The old bathtub is removed
- A shower tray is installed at the same level (or as low as possible without breaking the floor)
- Walls are covered with panels or coatings over the existing tiles
- Taps are adapted and a shower screen is installed
The actual time varies. Companies advertising “in 24 hours” are referring to the most basic version: remove bathtub, place tray, fit panels and shower screen. It’s possible in one day. But a complete conversion with decent finishes and proper sealing needs between 1 and 3 working days.
In a flat in Campanar, two months ago, we completed a full conversion in 6 hours. But it was an ideal case: standard 170 cm bathtub, tiles in good condition, centred drain and direct access to the waste pipe. Not all bathrooms are like that.
The 3 methods for replacing a bathtub with a shower without construction
Method 1: Overlay panel system (PVC or acrylic)
The most widespread system. Rigid PVC, acrylic or composite panels are installed directly over the existing tiles, fixed with mounting adhesive and sealed with sanitary silicone.
The process is straightforward: the bathtub is removed, the shower tray is installed and connected to the existing drain, panels are cut and adhered to measure, new taps are installed (usually quick-connect systems like Grohe QuickFix) and the shower screen is fitted.
Mid-to-high range panels look quite convincing — finishes imitating stone, marble or solid colours. Low-end ones look noticeably plastic.
Realistic durability: 8-15 years. Silicone joints need checking every 3-5 years.
Method 2: Microcement or thin coating over tiles
A layer of microcement or cementitious coating is applied directly over the tiles, creating a continuous surface with no grout lines. It’s the option with the best aesthetic result — the finish is indistinguishable from a bathroom renovated with construction work.
After removing the bathtub, the tiles are cleaned and sanded, a bonding primer is applied, and between 2 and 4 coats of microcement are applied with drying time between them. The drawback: time. A proper application needs 2-3 days minimum, and ideally you should wait 48-72 hours before getting it wet. Technically it’s still “no construction” (there’s no demolition), but it’s not a one-day solution.
Realistic durability: 10-20 years with professional application. According to the Instituto de Tecnología Cerámica (ITC) in Castellón, cementitious coatings on ceramics maintain over 90% adhesion after 10 years in controlled humidity conditions, provided the base was properly prepared.
Method 3: Prefabricated shower kit (quick installation)
The most affordable and fastest option. A prefabricated set that includes tray, side panels and profiles, designed to fit into the standard bathtub space of 170 x 70 cm. Brands like Roca offer specific kits for this conversion.
It’s the closest solution to “plug and play”. The bathtub is removed, the base is levelled, the kit is placed, plumbing is connected and that’s it. It works well when the space has standard measurements and there are no surprises.
Realistic durability: 5-10 years. Medium-quality components. Functional, not premium.

When “no construction” is the smart option

If you’re a tenant and your landlord doesn’t want construction work, or you’re an owner who rents out and wants to improve livability, the no-construction system is perfect. Panels and kits are reversible — you can return to the original state if needed.
Urgent accessibility needs
If an elderly relative has fallen in the bathtub (one of the 8 most common problems of keeping a bathtub) and needs an accessible shower now, you can’t wait 3-4 weeks for a full renovation. When you SHOULD do construction work (and not take shortcuts)
Our honest opinion: the no-construction system is perfect for rental flats. For your main residence, it’s worth doing things properly. And there are situations where avoiding construction is a mistake:
The pipes are old
If your building was built before 1980, the pipes may be lead, galvanised iron or old copper. Covering that up with nice panels doesn’t fix anything. If the pressure is irregular, the water takes ages to heat up or you see greenish stains on the joints, you need a plumber to check before making any decision.
There’s damp behind the tiles

You want to change the layout

Real example: conversion hour by hour
Timeline of a real conversion in a flat in L’Eixample (Valencia) with overlay panels:
07:30 — Arrival, floor and hallway protection with cardboard and plastic.
08:00 — We shut off the stopcock, disconnect the plumbing, remove the acrylic bathtub. Cast iron ones (80-120 kg) need more time and two people.
08:45 — Cleaning and inspection: tiles firm, copper pipes in good condition, drain accessible. All clear.
09:15 — Floor levelling. There was a 2 cm difference under the bathtub — corrected with quick-setting morite.
10:00 — Installation of the extra-flat resin tray (160 x 70 cm). Connection to the existing drain, perimeter sealing.
10:45 — Plumbing adaptation. The water inlets were at 45 cm (for bathtub). We raised them to 110 cm with flexible hoses behind the panel, without opening the wall.
11:30 — Cutting and installation of the three composite panels. Polyurethane adhesive, pressure and sealing with sanitary silicone.
12:30 — Thermostatic shower column. Connection and leak test: zero leaks.
13:00 — Sliding shower screen with 6 mm tempered glass. Profile adjustment and sealing.
13:30 — Final cleaning, before and after photos, maintenance explanation to the owner.
Total: 6 hours. The owner used the shower that same afternoon.
Frequently asked questions
Can it be done in any bathroom?
In most standard bathrooms, yes. The requirements: firmly adhered tiles, accessible plumbing in acceptable condition and a compatible drain. Bathrooms with corner bathtubs, irregular tiles or an unusually positioned drain may require adaptations that increase the cost.
Do I need a building permit?

How long does the result last?
Panels: 8-15 years. Microcement: 10-20 years. Prefabricated kits: 5-10 years. In all cases, durability depends on maintenance: ventilating the bathroom, avoiding abrasives and periodically checking silicone seals.
Can I choose the tray and shower screen design?
You have options, but more limited than with construction work. Trays in standard colours (white, grey, black, stone). Catalogue shower screens. Is it worth it, or should I save up for a full renovation?
It depends on your situation. For rentals, second homes or urgent accessibility, no-construction is the best value for money. For a long-term main residence, renovation with construction work gives a superior result. And watch out: the real price difference isn’t that big.
